She Started With One Printer in Her Garage. Now She Ships 50 Units a Week.

Kelsey Marsh bought her first 3D printer on a Black Friday deal in 2021. It was a Creality Ender 3 Pro, she'd watched maybe forty YouTube videos before pulling the trigger, and her goal was modest: make some custom planters for her front porch and maybe some organizers for her home office.

Today, Kelsey runs a five-machine setup out of a converted two-car garage in Westerville, Ohio, sells through her own Shopify storefront and an Etsy shop with over 2,000 sales, and ships somewhere between 45 and 55 units every week depending on the season. Her gross revenue last year cleared $80,000.

She is not an engineer. She has no manufacturing background. She figured most of it out by doing it wrong first.

This is how she actually got there.

Year One: The Learning Tax

Kelsey's first year was, by her own description, expensive in ways she didn't expect. "I wasn't paying for printers — I was paying for education," she says. "Every failed print was tuition."

She spent the first six months mastering a single machine and a single material: PETG, which she chose for its durability and UV resistance for outdoor planters. She learned to design in Fusion 360 through free tutorials, iterated on her planter designs probably thirty times before she was happy, and started posting finished photos to Instagram and a small Facebook group for plant enthusiasts.

The first Etsy sale came in February 2022 — a set of three geometric wall planters for $47. She spent four hours printing them, another hour on post-processing, and about $6 on filament. "I made maybe eight dollars an hour on that first order," she laughs. "But someone wanted the thing I made. That felt like everything."

The lesson from year one, she says, is to resist the urge to scale before you've locked in your product. "I see people buy three printers before they've figured out what they're actually selling. You need one great product before you need more machines."

The Workflow Shift That Changed Everything

By mid-2022, Kelsey was getting consistent orders but running into a wall: she had one printer, orders were taking days to fulfill, and she was starting to get messages from customers asking about lead times. She bought a second Ender 3 and immediately ran into a new problem — managing two machines with slightly different calibrations, behaviors, and quirks.

"That's when I learned that buying a second printer doesn't just double your output. It doubles your problems if you're not organized."

Her solution was to standardize obsessively. She picked one filament brand (Hatchbox) and ordered in bulk to get consistent spool behavior. She created a calibration checklist she runs on every machine at the start of every week. She built a shared print queue in a simple Notion database so she always knew what was printing, what was queued, and what was done.

She also started batching. Instead of printing one planter at a time, she redesigned her layouts to pack four units per print bed. That single change cut her per-unit print time nearly in half without adding any equipment.

Machine Three, Four, and Five: The Math of Scaling

Kelsey added her third machine — a Bambu Lab P1P — in early 2023, and it changed her perspective on the whole operation. "The speed difference was shocking. I could run the Bambu while I slept and wake up to finished prints. The reliability was just different."

She kept her Ender 3s running for overflow and bulk lower-complexity jobs, using the Bambu for her more detailed designs where surface quality mattered. This tiered approach — different machines for different job types — is something she recommends to anyone thinking about scaling.

Machines four and five (both Bambu P1S units) came in Q3 2023 when she landed a wholesale inquiry from a boutique garden center chain in Columbus. That order — 200 units over eight weeks — forced her to think about production capacity in a completely new way.

"That's when it stopped feeling like a hobby business and started feeling like an actual business," she says.

Outsourcing: Knowing What Not to Do Yourself

One of Kelsey's smartest moves was figuring out early which parts of her business she shouldn't be doing herself. Printing and design she kept in-house. Everything else became a candidate for outsourcing or automation.

Shipping: she integrated ShipStation with her Etsy and Shopify stores so labels print automatically. Packaging: she orders custom-branded boxes from a supplier in bulk, which also cut her per-order packaging time from ten minutes to two. Customer service: she built a detailed FAQ and auto-reply templates that handle about 70% of incoming messages without her involvement.

"People think scaling means printing more," she says. "It mostly means removing yourself from everything that isn't printing."

The Numbers Nobody Posts on Instagram

Kelsey is unusually willing to talk about the financial reality of her operation, which is refreshing in a space full of aspirational content.

Her current monthly costs: roughly $400 in filament, $120 in packaging materials, $80 in platform fees, $60 in electricity, and around $200 in miscellaneous supplies and replacement parts. Total overhead: approximately $860/month.

At 50 units per week and an average order value of $38, she's bringing in around $7,600/month in gross revenue. After overhead and self-employment taxes, she clears somewhere around $4,500–$5,000 — not quit-your-day-job money yet, but she works part-time at a dental office and the combined income is, as she puts it, "genuinely life-changing for my family."

She's targeting six machines and a dedicated studio space by end of 2025.

What She'd Tell Someone Starting Today

"Don't buy more printers. Buy more skill first. The machine doesn't make the business — the product and the process do. Once those are solid, scaling is just math."
